Billing Best Practices for Professional Services
The Professional Services Billing Challenge
Professional services firms -- consultants, lawyers, accountants, engineers, and advisors -- sell time and expertise rather than physical products. This creates unique billing challenges: tracking billable hours accurately, managing work in progress, handling different fee arrangements, and maintaining healthy cash flow when payment often comes well after the work is done.
Fee Arrangements
Common fee structures include time-based billing (hourly or daily rates), fixed-fee engagements, retainer arrangements, and contingency or success-based fees. Many firms use a mix. Your accounting system needs to handle all of these and report on profitability by fee type.
Tracking Work in Progress (WIP)
WIP represents time and costs incurred on client work that has not yet been billed. High WIP means you have done work but not yet invoiced for it -- a cash flow risk. Review WIP weekly and aim to bill promptly. Set clear internal targets for WIP age.
Utilisation and Realisation
Utilisation measures what percentage of available hours are spent on billable work. Realisation measures what percentage of billable time is actually invoiced and collected. Both metrics are critical. A firm with 80% utilisation but 60% realisation has a billing problem, not a capacity problem.
Disbursement Recovery
Out-of-pocket expenses incurred on behalf of clients (travel, filing fees, printing, expert reports) should be tracked and recovered. Set up clear disbursement categories and ensure they are billed promptly. Unrecovered disbursements erode margins silently.
Trust Accounting
Lawyers and some other professionals must maintain trust accounts for client funds. These accounts are heavily regulated and must be reconciled regularly. Trust money must never be mixed with the firm's operating funds. Breaches carry severe penalties.
How Kumry Helps
Kumry can link time, billing, work in progress and your accounts where you have those areas turned on. If your profession is regulated, you still need to check for yourself that your records are complete and properly approved, and that they meet your profession’s record-keeping, privacy and audit rules.
